A marketing draft can quote an approved product brief while an operations brief draws on a separate incident record. The hard part is keeping those sources distinct, checking what each draft actually says, and carrying a useful lesson into the next run. This guide gives a marketing and operations owner a complete local Claude Code skills workflow for that job. Its last step is a reviewed local outbox, ready for a separately authorized delivery process.
The big change
- What changed: Two project Skills share approved brand context and reviewed learnings, while each draft must quote its own source. A local coordinator checks the handoff and retains exact run records.
- Why it matters: A reviewer can trace the marketing and operations drafts to their inputs before accepting either one, then pin one lesson for the next changed-input run.
- What to watch: Quote matching is a mechanical check, not a judgment that a claim is fair. The health command checks the latest local run and pinned files; it does not measure campaign or incident results.
You will make a marketing draft, pass its checked result to a separate operations triage Skill, inspect both sources and results, release two exact draft files locally, and update a reviewed learning. The coordinator makes no public post, customer contact, ticket change or incident fix. Earlier BIG CHANGE guides cover sharing one brand file across Skills, reviewing project learnings and a Skill chain for one GitHub issue. Here the two source records, exact local release and later health check form one workflow.
Before the first run
Use a dedicated, private local project, Python 3.10 or newer, and an installed Claude Code client with an authorized account and available model. Check claude --version and claude --help: --permission-prompts none needs v2.1.259 or newer. Verify JSON print output and the coordinator's flags. Check the selected account's data terms, limits and billable route. Set a positive estimated budget per stage; the flag can overshoot. A displayed dollar estimate need not be your subscription bill. The two stages can each incur usage. Neither workflow stage was invoked while we prepared this article.
The project must contain only material that its owners may process through that account. Confirm product-source adaptation rights for the chosen channel. For the incident input, remove secrets and personal data, retain the exact permitted record, and name its owner. Keep run records and review files private and out of version control. The coordinator passes the private input path in the command argument, but the model reads the file; a local path does not make the contents stay local. The Read allowlist and MCP denial narrow model tools. The CLI retains its built-in conversation-completion tool; these flags provide no host filesystem sandbox. Inspect effective managed settings, hooks, plugins and permissions for your installed client.
The ten files below are complete. Put them in this layout inside the dedicated project. Copy each template to the working name shown later; the example fields are placeholders, not a ready business record.

The coordinator creates a private run directory and stage receipts. Its real run command starts one print-mode Skill call per stage; preflight, health, review and release commands do not call a model. Read the code before using it with your own source material.

unittest.main()From the dedicated project root, run the standard-library test discovery command before a real provider call:
python -B -m unittest discover -s tests -vExpect Ran 19 tests and OK. These use synthetic inputs and a mocked subprocess; they make no provider request. If one fails, keep the traceback and exact file bytes for review before changing the implementation or proceeding to a real run.
Install, pin and inspect
Copy brand-template.md to brand.md and learnings-template.md to learnings.md. Copy config.template.json, marketing-input.template.json and ops-input.template.json to config.json, marketing-input.json and ops-input.json, respectively. Replace every angle-bracket value with real approved material. Set adaptationRightConfirmed only after the channel rights check. Preserve the distinct source owners and revisions. Do not paste a sample incident or product claim into a real run.
In Claude Code rooted here, inspect /skills, /permissions, /status, hooks, plugins and managed rules. Confirm both project Skill origins during a bounded trial; discovery alone cannot prove the loaded file. If either name collides, rename its directory, frontmatter and SKILLS entry, then re-pin hashes. Hold if origin remains unknown.
After owner review, hash the actual installed brand.md and both Skill files. For example, in PowerShell run Get-FileHash -Algorithm SHA256 for each path; on Unix use sha256sum. Put lowercase digests into approvedBrandSha256 and the two exact approvedSkillSha256 keys in config.json. Set authorizedProviderUse and authorizedLocalInputs to true only for this reviewed provider route and these real sources. Replace model with one the account can use, and choose a positive per-stage maxEstimatedUsdPerStage. These booleans are owner assertions, not inferred consent.
From the project root, replace the path below with its real absolute path. On Windows quote a path such as "C:\work\agentic-project".
python agentic_os.py preflight --root /absolute/path/to/dedicated-projectpreflight checks required fields, rights flags, size limits and pinned brand/Skill bytes without a provider call. Then inspect local state:
python agentic_os.py health --root /absolute/path/to/dedicated-projectBefore a real run, authorize the exact input texts, account, model and estimated two-stage budget. The first call loads the marketing Skill; only a passing ready result permits the second, operations call. Each stage receives the same brand and reviewed learnings, while its material claims need a verbatim quote of at least 12 characters in that stage's source. The operations input also contains the exact checked marketing result and its hash as context; it cannot turn that draft into an incident fact. An unsupported quote, a held response, an unknown JSON envelope or an error stops the chain. Inspect the private raw result and provider account before deciding on any new attempt; the coordinator will not blindly retry a possibly billed call.
python agentic_os.py run --root /absolute/path/to/dedicated-projectThe command prints runDir and status. Open private-runs/RUN/receipt.json, both *-input.json files, *-raw.json, *-result.json and alerts.json. A complete model response still has status pending-human-review, not approval. The receipt records stage input/result hashes and any model, usage or estimated-cost fields exposed by the CLI; missing telemetry stays unknown. Check the actual skill origin and account usage separately. A quote's presence says nothing about whether the claim fairly follows from it.
Review both drafts and release local files
Copy review.template.json into a private review.json outside the public outbox. A named reviewer must open both original source records, the brand context and both result files. Check each claim's meaning and quote, product rights, brand fit, incident scope, proposed next check, unresolved items, and whether the operations brief accidentally treats marketing copy as incident evidence. Keep decision: "held" if either result needs repair. For acceptance, change it to decision: "accepted", enter the exact SHA-256 of each saved marketing-result.json and ops-result.json, the current brand and learnings hashes, set claimsCheckedAgainstSources: true, and name the reviewer. Those fields bind this local review to exact bytes; they do not sign it cryptographically.
Run the read-only binding check with real absolute paths:
python agentic_os.py check-review --root /absolute/project --run-dir /absolute/project/private-runs/RUN --review /absolute/private/review.jsonOnly after the human accepts both results, create the two local drafts:
python agentic_os.py release-reviewed --root /absolute/project --run-dir /absolute/project/private-runs/RUN --review /absolute/private/review.jsonThis writes approved-outbox/RUN/marketing.md, ops.md, the retained accepted review.json and manifest.json, plus a separate private-runs/RUN/release-record.json. It refuses a second release into the same directory. health compares the latest run's receipt, both inputs/results, retained review, release record, manifest and exact outbox draft bytes. It also reports preflight drift and a run lock. It does not audit every historical run. A privileged local writer who can rewrite all anchors can defeat these checks; protect the files and keep your team's independent approval evidence.
If a release stops partway through, inspect the existing outbox and release record before any recovery. Do not delete a directory or lock merely to make the command pass. An outbox file is a locally approved draft; any public post, customer message, incident action or delivery integration needs its own exact destination, permission, duplicate check and outcome readback.
Carry one checked lesson forward
After the actual human review, place a specific, evidence-linked lesson of 20–500 characters in proposedLearning in that accepted review file. The lesson should describe an observed problem or useful check from this run, not a model's unevaluated rule. With the same exact review paths, run:
python agentic_os.py apply-learning --root /absolute/project --run-dir /absolute/project/private-runs/RUN --review /absolute/private/review.jsonThe command compares the review with the run's result, brand and prior learnings hashes, then appends one marked lesson to learnings.md. A changed base or existing learning lock holds the update. Review the new file and its printed hash. Changing learnings changes the next run identity. For a later authorized product or incident source revision, edit the correct input, review it again and invoke preflight, run and health. Exact unchanged inputs return the prior run without another model call; changed inputs can start a new one. A held prior run with identical hashes also deduplicates, so diagnose it before a separately reviewed change or attempt. A loaded lesson alone does not prove it improved the next draft.
Only after observing a real manual trial and its review should the owner consider a local scheduled invocation. In Windows Task Scheduler, the Program is the absolute Python executable, Arguments are the absolute agentic_os.py path followed by run --root and the absolute project path, and Start in is the project directory. Inspect the first due task result, latest health output and newest alerts.json; on another host use an equivalent owner-controlled scheduler. Choose frequency from actual changed-input needs. This article installed no schedule, ran no model, and made no business or external delivery claim. Our verification was 19 offline synthetic tests of the extracted files.
